Fractional CMO vs. marketing agency vs. full-time CMO: which fits an industrial company?

For an industrial company with about 20 to 200 employees, a Fractional CMO usually fits when you need strategy, execution, and accountability but cannot justify a full-time executive. A marketing agency fits when you already have a strategy and need more hands. A full-time CMO fits when marketing is large and permanent enough to need its own executive. M.J. Plebon is a Fractional CMO, so weigh his view accordingly.

How do a Fractional CMO, an agency, and a full-time CMO compare?

The three options differ most in who owns the strategy, how long you are committed, and what you keep when the relationship ends. A Fractional CMO owns strategy and results on a contract you can end. An agency does the work you direct. A full-time CMO owns everything, at full executive cost.

Fractional CMO Marketing agency Full-time CMO
Who sets the strategy The Fractional CMO Usually you, or the agency's account team The CMO
Who does the work The Fractional CMO, plus your team and vendors The agency's staff The CMO's team
Cost structure Monthly fee. Communication-IMPACT: $8,000 to $20,000 per month Monthly retainer or project fees Salary, benefits, bonus, and severance risk
Commitment Communication-IMPACT: 90-day SLA with a kill clause Often a minimum term, in my experience Permanent hire
What you keep at the end With Communication-IMPACT: everything built, documented, and a trained team Depends on the contract. Often the know-how stays with the agency Whatever the CMO built, while they stay
Best for 20 to 200 employee companies that need leadership and results Companies with a clear plan that need execution capacity Larger companies with a permanent marketing department

When is a Fractional CMO the right choice?

A Fractional CMO is the right choice when nobody owns marketing, results are flat, and a full-time executive salary is hard to justify. It also fits when you want your own team trained to run marketing long term.

  • Nobody in the company owns the marketing plan.
  • You are losing bids to competitors who are easier to find online.
  • You have a junior coordinator who needs direction.
  • You want results tied to a number, with a way out if they do not show up.
  • You want to own the system and the know-how when the work is done.

When is a marketing agency the better choice?

A marketing agency is the better choice when you already have a clear strategy and someone in-house who can direct the work, and you simply need more hands. An agency gives you execution capacity without hiring.

If your VP of Sales or marketing manager knows exactly what needs to be built, an agency can build it. The risk is that nobody owns the result. If you go this route, tie the agency to a pipeline number, not traffic, and make sure the contract says you own everything they build.

When should an industrial company hire a full-time CMO?

An industrial company should hire a full-time CMO when marketing is big enough to need a permanent executive: a team of several people, a large budget, and decisions every week that cannot wait for a part-time leader.

If you are there, hire one. A Fractional CMO can still help you get there: build the system, document it, and leave your next full-time hire something to run instead of something to fix.

What about hiring a junior marketing coordinator instead?

A junior marketing coordinator can do a lot of the work but rarely has the experience to set the strategy alone. The combination that works for most 20 to 200 employee manufacturers is a coordinator plus a Fractional CMO who trains them.

That is exactly what Phase 4 of the Integration Framework does (link: /Internal-capability-transfer). Your coordinator learns the system, the tools, and the reporting while I run it, then takes it over.

Questions about choosing marketing leadership

Owners often ask whether a Fractional CMO can work with their agency, whether they can switch to full-time later, and what the biggest risk of each option is.

Can a Fractional CMO work with our existing agency?

Yes. A Fractional CMO can manage your agency and other vendors, set their targets, and hold them to the same pipeline number as everyone else.

Can we start with a Fractional CMO and hire full-time later?

Yes. Everything I build is documented, so a full-time hire starts with a working system instead of a blank page.

What is the biggest risk of each option?

With a Fractional CMO, the risk is dependency, which is why I plan my exit from day one. With an agency, the risk is that nobody owns the result. With a full-time CMO, the risk is the cost of a wrong hire, including severance.
